Four answers and no list

In a lab it's the week before the institute's annual data protection review. The data protection officer (DPO) has sent every department one question: "Which AI systems does your department operate, on which data, and who is responsible?" The department head forwards it to Katrin, the research coordinator. She asks around. One group leader names the assistant server. A postdoc adds the literature-screening workflow. The lab manager remembers an image-analysis plugin. Nobody mentions the transcription tool that two PhD students use for interviews with patients, because they think of it as "just an app".

In a company, a large hospital customer sends Stefan, the IT lead of an 80-person lab-equipment distributor, a supplier audit questionnaire. Question 14: "List all AI systems that process our data, with their purpose, responsible person and controls." Sales lists the quotes-sorting workflow. IT lists Microsoft Copilot. Finance mentions a reporting helper. Nobody mentions the meeting-notes tool that four sales staff connected to their Outlook calendars themselves.

In both places each person gives a true answer. Together they're a list nobody can stand behind.

You are at Level 5 Operator. You run AI for everyone who relies on it, and you answer for it to auditors, customers and your successor. When the list is wrong, the organisation gives a wrong answer with its name on it.

After this you can

  • Find every AI system your team uses, including features inside other software and tools people connected themselves.
  • Keep one inventory with a purpose, risk tier, responsible person, stand-in, data touched and training record for each system.
  • Link the proof an auditor asks for to each row: decisions, tests, reviews and incidents, with dates.
  • Decide which proposed uses should not be automated at all, and write down why.
  • Hand the inventory to a stand-in who runs a review and handles a practice incident without you.
