T04-L03 · Your documents & knowledge · Level 3 Builder · 17-minute read, plus 3 hours of doing

Right most days, wrong on the day it mattered

Six months ago a postdoc in a proteomics group put the group's 31 standard operating procedures into a document assistant on the lab PC. It works well. People ask it before they prepare samples, and it answers with a citation. Then a master's student asks how long the standard digest runs. The answer says overnight, with a citation to the right SOP. The SOP says four hours, and that the digest may be extended overnight for membrane fractions. Twelve samples are prepared the wrong way before anyone notices.

In a company it's a customer service team with a shared assistant over its policies and supplier handbook. It answered well for months. Then the handbook grew to sixty pages, and answers about delivery times started quoting the wrong table. Nobody could say when it began.

You are at Level 3 Builder: colleagues act on what your assistant says, so a wrong answer becomes their mistake. At Level 2 you made sure the right documents were in the set (T04-L02 · Curate a Document Set Your Team Can Ask). This book is about what happens after that: the right document is in the set, and the answer is still wrong. You'll write questions you know the answers to, find out which part failed, fix one thing at a time, and leave a check a colleague can run without you.

After this you can

  • Write a test set of ten to fifteen questions with the passage and answer you expect, including one the documents can't answer.
  • Tell from the retrieved passages whether a wrong answer came from the search, from the answer or from the question.
  • Change one document or one retrieval setting at a time and show which test questions it fixed and which it broke.
  • Leave a settings record, a README and a check that a colleague reruns after every document change.
  • Say where your build stops and IT's work begins.
